Quality control in manufacturing: inspections, nonconformance and corrective action

Build a practical quality control system: incoming, in-process and final inspections, nonconformance handling, CAPA, traceability and quality KPIs.

Quality control (QC) makes sure products meet specifications before they reach customers. In practice, it means inspecting at the right points, handling nonconforming product consistently, and fixing root causes so the same defects don't return. For Philippine manufacturers supplying large retailers, exporters or regulated markets, a disciplined QC process is also a requirement for keeping customers.

Three inspection points

PointWhat is checkedExamples
Incoming inspectionRaw materials and components on receiptSpecifications, certificates of analysis, packaging, expiry (goods receiving)
In-process inspectionProduct at key production stagesDimensions, weights, temperatures, appearance
Final inspectionFinished goods before releaseFunction, labeling, packaging, sampling against standards

Define for each point: the characteristics to check, the method, the sampling plan, acceptance criteria and who is authorized to release.

Handling nonconforming product

When product fails inspection:

  1. Identify and segregate it physically and in the system (quarantine status).
  2. Record a nonconformance report (NCR): product, lot or job, quantity, defect, stage, who found it.
  3. Decide disposition: rework, use as is with approval, downgrade, return to supplier or scrap.
  4. Record cost of the nonconformance (scrap, rework hours).
  5. Decide whether root cause analysis is needed, based on severity and recurrence.

Corrective and preventive action

Repeated or serious nonconformances need CAPA: find the root cause, fix it, verify the fix worked and prevent recurrence elsewhere. Tools such as 5 Whys, fishbone diagrams and FMEA support the analysis. See CAPA and FMEA.

Traceability

When a defect reaches customers, you need to know which lots, materials and jobs are affected. Traceability links:

  • Supplier lots of raw materials → job orders that used them
  • Job orders → finished goods lots
  • Finished goods lots → customer deliveries

Test traceability with a mock recall: pick a raw material lot and trace every affected customer delivery within a set time. Food and pharmaceutical manufacturers often face regulatory expectations here (food manufacturing).

Quality KPIs

KPIFormula
First-pass yieldUnits passing first inspection ÷ units inspected
Defect rateDefective units ÷ units produced (or per million)
Cost of poor qualityScrap + rework + returns + complaints handling cost
Supplier qualityAccepted incoming lots ÷ incoming lots inspected
Customer complaintsComplaints per period or per volume shipped
CAPA closure timeAverage days to close corrective actions

Building quality into the process

Inspection finds defects; process control prevents them. Use standard operating procedures, operator training, mistake-proofing and preventive maintenance. Measure process parameters during production instead of only inspecting at the end. Read lean manufacturing and process management and SOPs.

Records and systems

Paper QC records are hard to search and easy to lose. A system that ties inspections, NCRs and CAPAs to jobs, lots and suppliers makes trends visible and audits easier.

Where Cirquolus fits

Cirquolus Production management supports production review and controls, including performance monitoring and control center follow-up. Business Compass provides improvement workspaces for CAPA, FMEA, DMAIC and Kaizen, and inventory and asset audits support materials reviews.

Frequently asked questions

What is quality control in manufacturing?

The activities that check products and processes against specifications and handle nonconforming product.

What is a nonconformance report?

A record of a product or process that does not meet requirements, with details, disposition and follow-up.

What is the difference between QC and QA?

Quality control checks products and finds defects. Quality assurance designs processes and systems to prevent defects.

What is a mock recall?

An exercise that tests whether you can trace affected lots and customers quickly if a product needs to be recalled.
