The order-to-cash process: from quotation to collected payment
The order-to-cash cycle step by step for Philippine B2B companies: quotations, orders, credit checks, fulfillment, invoicing, collection and the KPIs that matter.
Order-to-cash (O2C) covers everything from a customer's request to the moment their payment is collected and applied: quotation, sales order, credit check, fulfillment, delivery, invoicing and collection. It crosses sales, credit, warehouse, logistics, billing and collections. When handoffs are weak, the symptoms are familiar: wrong prices, late deliveries, rejected invoices and slow payments.
The O2C cycle
| Step | Owner | Key control |
|---|---|---|
| 1. Quotation | Sales | Approved prices and discounts |
| 2. Sales order | Sales or customer service | Order matches quotation and customer PO |
| 3. Credit check | Credit | Within limit; no seriously overdue balances |
| 4. Fulfillment | Warehouse or production | Stock reserved, picked accurately |
| 5. Delivery | Logistics | Signed proof of delivery (delivery management) |
| 6. Invoicing | Billing | Invoice matches delivery and price; follows BIR rules (EOPT invoicing) |
| 7. Counter receipt and follow-up | Collections | Customer acknowledges invoice; payment date known |
| 8. Collection and application | Collections and treasury | Payment matched to invoices; withholding tax certificates recorded (AR management) |
Where O2C breaks down
| Problem | Typical cause | Fix |
|---|---|---|
| Price disputes | Quotation and invoice prices differ | Orders created from approved quotations; price lists with effective dates |
| Credit holds delay orders | Credit review only after order release | Credit status visible at order entry |
| Partial deliveries | Stock promised that is not available | Stock check at order entry |
| Invoices rejected | Missing PO number, wrong details | Invoice templates with required customer references |
| Slow collection | Invoices not acknowledged; no follow-up | Counter receipt tracking and collection calendar (collections process) |
| Unapplied payments | Payments without invoice references | Remittance details requested; quick application |
Order changes
Customers change orders: quantities, delivery dates, items. Handle modification requests through the system with approval, so warehouse, billing and the customer all work from the same version.
Make-to-order and services
For job orders and services, O2C includes production or service delivery between order and invoice. Billing may be by milestone or completion. Link the job order to the sales order so billing triggers at the right time (make-to-order vs. make-to-stock).
O2C KPIs
| KPI | What it shows |
|---|---|
| Order cycle time | Time from order to delivery |
| Perfect order rate | Orders delivered on time, complete, undamaged and correctly invoiced |
| Invoice accuracy | Invoices issued without correction |
| Days sales outstanding | Speed of collection |
| Disputed invoice rate | Quality of upstream steps |
| Credit hold time | Delay caused by credit checks |
Integration is the main lever
When quotations, orders, inventory, deliveries, invoices and receivables are in one system, each step uses the previous step's data, not re-typed information. That alone removes most price disputes, invoice errors and lost delivery receipts.
