Machine downtime tracking: reason codes, cost and reduction

How to track machine downtime on the production floor: planned vs. unplanned stops, reason codes, micro-stops, the cost of downtime and a reduction routine.

Every minute a line is stopped, the plant pays for labor, overhead and lost output. Yet many Philippine plants only know their downtime roughly: "the machine was down for a while yesterday". Downtime tracking records each stop, its duration and its reason, so the plant can see where time is lost and fix the biggest causes first.

Planned vs. unplanned downtime

TypeExamplesGoal
PlannedScheduled maintenance, planned changeovers, breaks, cleaningMinimize and schedule wisely
UnplannedBreakdowns, jams, material shortages, no operator, quality holdsEliminate root causes

Both matter. Planned downtime that runs longer than scheduled is effectively unplanned.

A practical reason code list

Keep the list short enough to use, specific enough to analyze:

CategoryReason codes
EquipmentBreakdown (mechanical), breakdown (electrical), jam, tooling or mold issue
MaterialsMaterial shortage, wrong material, material quality
PeopleNo operator, training, waiting for supervisor approval
ProcessChangeover, adjustment and setup, waiting for quality approval
UtilitiesPower interruption, air, water
PlannedPreventive maintenance, cleaning, meeting, break

Avoid "others" as a default; if it becomes a top reason, add a better code.

Recording downtime

  • Record start and end time of each stop, the reason code and a short note
  • Agree a minimum duration to record (for example, stops over 5 minutes); track shorter micro-stops as a count where possible
  • Record at the line, as it happens (work-in-process tracking)
  • Supervisors review the day's downtime before the shift ends

The cost of downtime

Cost of downtime per hour ≈ lost contribution margin per hour + idle labor cost per hour

Example: a line produces 1,000 units per hour with ₱20 contribution margin per unit, and 12 operators cost about ₱1,200 per hour together. One hour down costs about ₱20,000 + ₱1,200 = ₱21,200. Thirty hours of unplanned downtime in a month costs about ₱636,000, which justifies serious improvement work.

Analyzing downtime

  1. Pareto by reason: which reasons account for most downtime hours?
  2. By machine and line: where is it concentrated?
  3. By shift: do some shifts have more stops?
  4. Trend: is it improving after actions?

Then use root cause analysis on the top reasons.

A weekly downtime reduction routine

  1. Review the top 3 downtime reasons by hours from last week.
  2. For each, assign an owner and an action (maintenance, materials, training, process).
  3. Check last week's actions: done, and did downtime fall?
  4. Report the trend in the monthly production review.

Typical actions: preventive maintenance for repeat breakdowns (preventive maintenance), faster changeovers (SMED), better material staging, and cross-training operators.

Downtime and OEE

Downtime drives the availability factor of OEE. Micro-stops and slow running affect performance. Tracking both separates the losses clearly (OEE and production KPIs, MTBF and MTTR).

Where Cirquolus fits

The Cirquolus production management system records production through mobile, line and countertop processing with productivity and performance monitoring, and production review includes control center follow-up. Equipment repairs flow to asset management service requests and engineering work. Related: daily production report.

Frequently asked questions

What is machine downtime?

Time when a machine or line is not producing during scheduled production time, whether planned or unplanned.

What are downtime reason codes?

Standard categories for why a stop happened, such as breakdown, changeover or material shortage, used to analyze and reduce downtime.

How do you calculate the cost of downtime?

Estimate lost contribution margin per hour plus idle labor and other costs per hour, then multiply by downtime hours.

How can manufacturers reduce downtime?

Track downtime by reason, focus on the top causes, and apply preventive maintenance, faster changeovers, better material staging and training.
