DMAIC explained: a Six Sigma method for solving recurring problems
The five DMAIC phases with tools, deliverables and a worked example from a Philippine distribution company, plus when to use DMAIC instead of PDCA.
DMAIC (Define, Measure, Analyze, Improve, Control) is a structured problem-solving method from Six Sigma. It is designed for recurring problems with unclear causes, where quick fixes have failed. DMAIC forces a team to define the problem precisely, measure it, prove the root causes with data, test solutions and lock in the gains.
The five phases
| Phase | Key question | Typical tools | Deliverable |
|---|---|---|---|
| Define | What is the problem and why does it matter? | Project charter, SIPOC, voice of customer | Charter with problem statement, scope, goal, team |
| Measure | How big is the problem today? | Data collection plan, process map, baseline metrics | Reliable baseline |
| Analyze | What are the root causes? | Pareto chart, fishbone, 5 Whys, data analysis | Verified root causes |
| Improve | What solutions fix the root causes? | Brainstorming, pilots, mistake-proofing | Tested solutions with results |
| Control | How do we keep the gains? | Control plan, SOPs, monitoring, handover | Sustained performance |
Worked example: late deliveries
Define. A distributor's on-time in-full (OTIF) for Visayas customers is 86% vs. a 95% target, causing complaints from two key accounts. Goal: 94% within four months. Scope: orders shipped from the Cebu warehouse.
Measure. The team pulls three months of delivery data: 2,400 orders, 336 late or incomplete. They confirm definitions of "on time" and "in full" with sales and logistics, and map the order-to-delivery process.
Analyze. A Pareto of failure reasons shows: stock not available at picking (41%), truck capacity shortfalls on Mondays (27%), late order release from credit hold (18%), other (14%). Root cause analysis on stock availability finds that transfers from Manila arrive late because shipments are booked only after stock runs out.
Improve. Solutions piloted: reorder points for Cebu set using actual inter-island lead times (reorder point guide), an extra truck on Mondays, and credit release reviews twice daily. After six weeks, OTIF rises to 93%.
Control. Reorder point review is added to the monthly planning cycle; Monday truck planning becomes standard; OTIF by cause is added to the weekly operations review (management reviews). The project is handed over to the logistics manager.
Roles in a DMAIC project
- Sponsor: senior leader who owns the business result and removes obstacles
- Project lead: runs the project, often trained in Six Sigma methods
- Team members: people who work in the process
- Process owner: takes over the improved process in the Control phase
When to use DMAIC
| Use DMAIC when | Use something simpler when |
|---|---|
| The problem recurs and causes are unclear | The cause is obvious and the fix is simple |
| Data is available or can be collected | No data and the decision is low-risk |
| The impact justifies weeks of work | A quick experiment will tell you enough |
For quick iterative improvements, use PDCA. For new processes, the related DMADV method (Define, Measure, Analyze, Design, Verify) is used to design rather than fix.
Tips for success
- Write a precise problem statement with numbers, not a vague complaint
- Do not jump to solutions in the Define phase
- Verify root causes with data before improving
- Pilot before rolling out
- Plan control from the start: who will own the process afterward?

Frequently asked questions
What does DMAIC stand for?
Define, Measure, Analyze, Improve and Control.
How long does a DMAIC project take?
It depends on scope, but many projects run from a few weeks to a few months.
What is the difference between DMAIC and DMADV?
DMAIC improves an existing process. DMADV designs a new process or product.
Do you need Six Sigma certification to use DMAIC?
No. Training helps, but teams can apply the DMAIC structure to business problems with guidance.
